I think that what happened is that both Lucas and Rowling got a lot of questions about backstory that they hadn't really thought about, so they winged it. Plus, it was so successful that there is a lot of pressure to continue the franchise.

I know that with Star Wars, Lucas envisioned a 9 movies fairly early in the process. The original idea was to do the first 3, go back and do the 3 early movies, then finish the last three movies with the original actors, but as the years went by, that became impractical.

I think that Rowling's best bet would be to do something like the new movie, i.e. move on from Harry Potter and explore that universe with different characters. She talked about writing some books from Colin Creevey's point of view.
